The challenge

As the user base grew, gaps that don't show up in a demo started showing up in daily use: slower interactions, rough edges in the core flows, and a codebase that had accumulated shortcuts under deadline pressure. None of it was unusual for a fast-growing app — but it meant every new feature request came with rising risk to the features already shipped.

There was no shortage of ideas for what to build next. What was missing was a documented, prioritized path to get there without the product breaking under its own growth.

The solution

We treated this as a delivery problem as much as an engineering one. Before touching code, we wrote the user stories that should have existed from day one — what each core flow was actually supposed to do, for whom, and in what order of priority — so "rebuild" meant something specific instead of a vague mandate.

From there we rebuilt the core experience against that documentation, with hard milestones and real delivery dates standing in for the open-ended timelines that tend to define this kind of work. Each milestone shipped against a defined scope, reviewed, and moved on — no scope creep disguised as polish.

Outcome

Matina ended the engagement with a more stable, more responsive core product and — just as important — a documented roadmap the team could keep building against after we stepped back, instead of another pile of undocumented decisions for the next team to reverse-engineer.
